How does a small charity build a major gift programme that actually closes gifts?

Set a threshold where personal contact becomes ROI-positive, usually $5K to $10K in cumulative annual giving rather than one transaction. Qualify prospects on capacity, inclination, and fit, then run three to five touches over six to nine months that end in one named outcome and one amount. Bloomerang's survey data reports 88% of dollars raised come from 12% of donors, so this is the part of the file where the money already sits.

    FAQ

    Common questions

How many prospects can one person actually carry?

A full-time gift officer can carry roughly 100 to 150 households with real research and note-taking. An executive director can carry 15 to 25 relationships done properly. If your file holds 400 prospects above threshold and there is no officer, sequence the top 50 and say so in the plan.

Do we need a gift officer before we start?

No. The executive director owns the top 20 personally, a board member makes warm introductions against a written role description, and external counsel can run research and ask strategy while your team keeps the relationships. A dedicated hire is justified once the qualified pipeline already covers the officer's target two to three times over.

What if a prospect says no?

Ask for advice. Advice from a qualified prospect who understands the programme often becomes a gift on the next cycle, and it costs nothing but the conversation you were going to have anyway.

Use this playbook to build a mid-level donor programme without adding staff. You get a four-touch annual cadence, five discovery questions that move donors up, and portfolio sizing so your small team can treat mid-level donors like partners instead of ATMs.

    Built on the same evidence

Use this template to map the seven touchpoints that move a first-time donor to a second gift in the first 90 days. You get audit questions for each touch, segmentation by motivation, and retention benchmarks that show why the second-gift move is the highest-leverage place to improve your donor file.

Map every funder active in your cause, geography, and grant size range, then qualify each one on priority fit, eligibility, cycle, and precedent before writing anything. Open with a request for advice or a briefing rather than money, send a one-page concept note the programme officer can act on, and ask about renewal at month 12 with evidence in hand. Philanthropic Foundations Canada counts more than 11,000 Canadian foundations stewarding over $160 billion in assets and granting close to $11 billion a year, so the constraint is relationship depth, not pool size.
